Quick Tip: Recruiting Leaders Early

How do your volunteer numbers look for this year? Are you full or do you still have some gaps?

What about next year? Have you thought about recruiting leaders yet? Now I know what you’re thinking. Either, “It’s October and the school year just started…why would I be thinking about next year?” or “I haven’t even filled all the gaps this year, so I can’t begin to think about next year.”

I understand both perspectives. In fact this year we have multiple gaps that we are still trying to fill. But in the same breath, I’m also beginning to think about next year and recruiting specifically for our incoming classes of sixth and ninth graders.

Throughout my time serving in ministry I have grown to understand and appreciate the ability to start early on tasks. More importantly, I have seen the blessing of starting volunteer recruitment well before it is needed as it helps to set your ministry up for long term success.

It is the mentality of being proactive instead of reactive. Rather than reacting to not having enough leaders to start off programming, be proactive and recruit early to set your ministry up for success.

In order to do this well, I’d recommend first assessing where you are at for this current academic year and how your current leaders are feeling about returning for the next year. Now I understand that some of your leaders may be surprised by this question but if you are casting the vision of leaders journeying in discipleship-oriented relationships with their students, this will not catch them off guard. Here are some of our recommendations for beginning early recruitment.

Take a temperature check of your current leaders and their status for next year which will then help you to see where you will be to start the next year. Once you know your needs, you can begin to address how to meet them and how quickly to begin the recruitment of more leaders.

Cast vision often. The more you talk about the vision of your ministry and your desire for leaders to journey with students, the greater your retention rate will be. This will help with recruitment as you will, prayerfully, have less leaders to recruit as more of your current leaders buy into the vision and process of discipleship.

Keep a running list of future leaders. I often get responses like, “This year doesn’t work, but talk to me sometime next year.” I’ll be honest: I can be super forgetful, so having a running list of potential leaders helps me to remember who I talked to, when I talked to them, and their responses. That helps shape future conversations and follow up.

Begin conversations with potential future leaders in the fall of the current year. This may seem excessive and presumptuous, but I can assure you that the sooner you start planning the better off your ministry will be. It will also reduce stress on your end as you aren’t frantically trying to find leaders the month before fall programming kicks off. It will also allow future leaders to think about the commitment they are stepping into and to begin shaping and adjusting their schedule accordingly.

Spend time in prayer. Asking God for discernment, wisdom, guidance, and peace is key. Running a ministry means we remember that we are not the one in ultimate control but simply the one stewarded to shepherd and disciple the people of God. Trusting that He is in control takes the pressure off of our shoulders and allows us to trust that He has it all figured out. That doesn’t mean we don’t bear responsibility or shouldn’t put in the legwork, but instead we remember who we are doing this for and trusting that He has everything in control.

Preparing for the future and starting to recruit leaders earlier allows for the longevity and continued success of your ministry and shows the value you give to your leaders. Our leaders allow our ministry to succeed and are needed to love, care for, and disciple our students.

Trip Tricks: Leader Training for Winter Trips

It’s the middle of September and we are already planning out our winter retreat. If your youth group is anything like ours, your students are amped to go away together during the winter and may already be talking about it. But in order for our winter retreat to be a success, we need the majority of our leaders to sign up to go.

Typically we take about two thirds of our leaders with us and most of them have been on a winter retreat with us at some point in their career. But the reality is that things change year to year. Whether it’s simple things like the speaker or band, maybe the schedule is tweaked a little, or perhaps it’s a bigger change like the location or expectations, there is always some change that happens.

That means we should be seeking to equip, prepare, train, and bless our leaders as we get ready to go on our winter retreat. First things first, you need to recruit your leaders to go on the trip. That should be something that is done well before you start to sign up students in order to make sure you have the proper leader-to-student ratio and can adequately care for and shepherd your students.

Once you have recruited all of your leaders you will need to start thinking through training and equipping them for the trip. Now I will say this: depending on how many of your leaders have been on your winter trip will determine how long and in-depth this training needs to be.

If the majority of your leaders have gone on the trip before, then you can keep the training shorter. If you have a large number of leaders who haven’t been to the retreat, take extra time to ensure they are adequately prepared and their questions are answered.

Regardless of what your timing looks like, here are some essential elements to include in your training:

A leader packet.

This should contain all the pertinent information that your leaders need including a camp map, a schedule, packing list, small group information, small group meeting locations, expectations and rules, cabin information, travel information, and whatever else you deem necessary for your team.

A thank you card.

Your leaders are giving up a ton of time to be present on this retreat. So a handwritten and personal card from you will speak volumes.

Talk through expectations, camp layout, and schedule.

Making sure everyone is on the same page, knows what to expect, and has an understanding of the schedule means everyone is prepared. Helping your leaders understand what is expected and what the camp will be like allows them to lead better and care for their students.

Pray together.

This is key for any trip you take. Preparing your hearts and minds for the trip by bringing everything to the Savior allows your team to be centered and ready for what will happen.

Gifts.

Your leaders are giving up their time, energy, and rest to pour into your students. Many of them will spend the weekend away from their families, others may have to take PTO to attend, and others may be sacrificing study time.

An easy way to encourage and bless your leaders is to thank them with a tangible gift. This doesn’t have to be something that breaks the budget but instead something intentional and fun.

Q&A.

A key part of ensuring a successful training is making sure you’ve answered all of your leader’s questions. So make sure to have a time where your leaders can ask questions to ensure they feel comfortable and prepared.

Be Willing to Change

Let me start by saying this: if you know the DISC Assessment, I am a high C/I. That means I love lists, organization, and structure but I also love people and relationships. Now think about that personality as a leader and you can understand that there are things I struggle with because I’m trying to balance between focusing on the tasks or focusing on the people.

In order to try and balance those two things, I tend to hold to well established rhythms, functions, and structures. What I am getting at is this: it’s hard for me to change and it’s harder still to add change into a ministry that has been doing well. The old adage holds true for me: if it ain’t broke don’t fix it.

But pause and consider this with me: is that actually true? Just because something “isn’t broke,” should we not attempt something new? I mean we could hold to the status quo and keep going. We could look at our ministries and say, “this is fine, we don’t need to change.” But does that allow for growth, change, and development? Or are we simply staying put because it’s safe and it’s what we know and are comfortable with.

Last year I did something that pushed me out of my comfort zone. At our last leader training I asked all of my leaders to do a modified SWOT Analysis of the ministry. It was incredibly encouraging and humbling all at the same time. I was able to understand how they saw the ministry, what was working and what wasn’t, and better understand what they needed in order for them and our ministry to succeed.

One of the things they brought up had to do with our trainings, specifically our big fall training that leads into the school year. They explained it felt like an information dump rather than any type of equipping and that it was the same thing year in and year out, which made them not want to come. They desired community, collaboration, and training and they felt like they were not receiving it.

I’ll be honest and share that I didn’t like their response. I had put a lot of time, thought, and effort into crafting the training and thought it was beneficial. I also saw it from the standpoint of having to cover all the necessary items for the year and these were things we needed to tackle.

But after stepping back for a few days, consulting with peers and mentors in my life, and allowing my pride to subside, I began to see that they were right. For the last seven years our fall trainings were all the same and I could understand why they said what they did. My leaders were right. So I pulled our staff team together and we began to brainstorm on what we could do differently.

We came up with a ton of creative ideas and opportunities to invest in our team and to help them grow as leaders. In looking at our leaders we realized that the majority of them have been through our trainings at least two times and know the logistical information inside and out. So we trimmed that part of training down and utilized our informational packet to give them all the intricate information.

We also incorporated team building, spiritual formation, worship, and collaborative training and team work. We themed the training, cut back on the timing, added creative food options and unique favors, and made sure to laugh and play together.

The result: a whole new training that our leaders enjoyed and we excited about. Honestly, this has set a whole new precedent for how our trainings are curated going forward. But the reality is this would not have happened if we didn’t take a risk and implement changes.

Change isn’t something we should do “just because,” but it should be an intentional step to better serve and care for your communities. Change can radically alter and benefit our communities if we are willing to listen, adapt, and be stretched together. The results will be beneficial for all parties.

So, what can you intentionally change to benefit your communities? Are you willing to take a risk and listen to what needs to be changed?

Quick Tip: Work Within Your Ministry’s Seasons

How does your youth group function year round? Does your calendar primarily look the same month in and month out? Are there rest periods or seasons where ministry slows? Is your attendance the same throughout the year?

As we approach the end of the school year, our student ministry at our church shifts its programming model to a more laidback style because we live in and serve a tourist town. What that means for us is lower attendance during the summer due to locals retreating on trips and vacations as tourists come in.

And you may ask yourself, “What about the tourists, don’t you want to have something for them as well?” The truth of the matter is that for all the tourists who visit Hershey, Pennsylvania, very few are looking for a church to attend on a Sunday or youth programming on a Wednesday evening.

It isn’t that we don’t care, it’s that we shift our model to address the realities of our community and best minister to our people when they are present. We host monthly large group gatherings that are highly relational and community focused. We intentionally encourage small groups to gather and share life together. Our staff team is highly visible and building relationships on Sundays.

The truth of the matter is this: each of the communities we serve in have ministry seasons and they all will look different. If your students are around the entire year, you may continue with programming straight through. If summer is a down time, you may switch up how programming looks. If you take trips during spring break, then your programming will look different.

For each of us, we need to look at the communities we serve and ask how our ministry is and should be functioning. We also need to consider other aspects like our volunteers and protecting seasons of rest and refreshment. There are additional pieces like thinking through the taxing role that running full programming yearlong will take on your facilities team. And there are many other questions we can ask depending on what out context looks like.

What we need to consider is how our ministry looks throughout the year, and what programming looks like in each season. When we step back and take an honest assessment, it allows us the opportunity to consider new and exciting ways of facilitating our ministries to best care for and reach all the students we are serving.

Ideas for Celebrating Baptisms

Easter is an amazing time of year for Christians. Your church is probably gearing up for Good Friday and Easter services. In fact, this time of year is probably shaping up to be pretty busy for you and your church. I can relate to the busyness. Our church has extra services and it feels like it’s all hands on deck.

But one of the amazing things we do during the Easter season at our church is celebrate baptisms on Palm Sunday. It’s become a tradition within our church and it is a great opportunity to invite people in our community who don’t usually attend church to join us.

The individuals who get baptized invite their neighbors, friends, and families as they embody the mission that Jesus gave to all of us in Matthew 28. We then are able to invite them back the following week for Easter and connect them further with our church community.

I don’t know about your church experience, but as I was growing up baptisms were not necessarily celebrated. They happened in church services but were fairly muted in how people responded to them.

What I love about our church is that we have shaped our baptisms into a full service that celebrates and highlights what God is doing in the lives of our people. But how do we do that well? How do we elevate and celebrate the Great Commission within our communities?

Make it community-oriented.

One of the things we do is we encourage families, friends, small groups, and others who have been influential in the person’s faith journey to come up with them. They surround the baptismal and are there to show that they are for the individual and love them deeply. It’s an amazing picture of unity and fellowship within the Body of Christ and it is a wonderful encouragement to the person being baptized.

Create a unique service.

I know this takes more time and potentially more people depending on your church size. But what if the Spirit of God moves and 20 people (or more) want to get baptized? That happened to us and we had to radically alter the service. Our senior pastor was the one who stated, “It’s not that we aren’t having a sermon, it’s that we are having multiple sermons with practical application.”

Simply put: the testimonies are the sermon. It may mean shifting songs and service order. It may mean calling an audible and not having certain elements. But by creating a unique setting and elevating what God is doing, you are making the ordinance of baptism special for the people being baptized and your church overall.

Have a time of celebration.

This could be cookies and lemonade after the service. It could be a photo booth and balloons. Or perhaps it’s a church potluck or BBQ. Whatever way you choose, crafting a time of celebration helps your people see that baptism isn’t just a moment but is an opportunity to continue engaging with one another and sharing the Good News with others.

Have a gift ready.

I get it. Money is tight, and we are feeling it in our budgets. I’m not advocating for anything lavish or over the top. This could be as simple as a handwritten card. Perhaps you’re able to put a small gift card in with it. Maybe you can actually put together a small gift bag with a devotional. Whatever you’re able to do will make this day even more special and memorable for the people getting baptized.

Follow up.

After a couple of days, and when appropriate, ask the person out for coffee or lunch to catch up and see how they are doing. Ask questions about what they remember from their baptism. Ask them who they have shared their story with. See how you can continue to help them on their faith journey.

These moments of intentional follow-up highlight that the church and you care for these individuals and want to help them grow in their relationship with Jesus.

7 Reasons to Conduct Mission Trip Interviews

It’s been a very busy couple of weeks for my team and me. We recently launched applications for our summer mission trips and now we are conducting interviews. That means a lot more hours added into our weekly schedules to be able to intentionally meet with each applicant before we confirm they are on the team.

I know some of you may read this and go, “You do applications and interviews for a mission trip?! That’s intense and a lot of extra work!” Believe me I hear you on that. It does add a little more weightiness to applying for the trip and it does add more to our schedules. But there very clear wins and benefits to requiring an application and interview.

1. It helps us know our team better.

This is a big one for me because of the size of our youth group. I don’t know all of my students as well as I wish I could, so these moments help me to get to know them on a deeper level.

Regardless of the size of youth group, interview and application questions help you understand more about your students, their faith journeys, their strengths and weaknesses, and their reasons for joining the team.

2. It provides insight into how we structure our training.

When you get to know your team better it allows you to shape how your training looks. If you know your team needs to be equipped in better interpersonal skills, you can incorporate team building moments that focus on communicating and relationship building. If your team needs to understand more about sharing their faith or ministering in a different environment, you can focus in on equipping them.

These interviews allow you to better understand your team and shape the training to make this trip the most beneficial for them.

3. It generates buy-in.

Having an application and/or interview process generates buy-in because it requires effort and intentionality on the part of the applicant. The process doesn’t need to be crazy long but it should require thoughtful and intentional responses and highlight the importance of the trip. These moments help to ensure your team has the right reasons for going and that they understand what is expected of them.

4. It humanizes the process.

Sometimes just going through a sign-up process or application can feel clinical. But when you add in a face-to-face interview it allows you to put the process on a more personal level and gives you the opportunity to be intentional with your students.

I have found that on applications and in interviews students are incredibly honest about themselves. That affords us the opportunity to truly care for and walking alongside our students in highly relational and intentional ways throughout the trip and beyond.

5. It allows us to see strengths and pressure points.

Part of my rationale in conducting interviews is it allows me to get to know my team better and it highlights pressure points and strengths that each member brings to the table. In understanding that, I am able to see potential opportunities and flare ups that may come up during the training and/or the trip itself. This helps me to both prepare and engage with those responses in proactive ways rather than having to be reactive in the moment.

6. It helps us prepare for interpersonal relationships and conflicts.

This is similar to the previous point, but it takes it a step further and looks specifically at the relational moments that will occur. If you’ve ever gone on a trip with students or witnessed them interact at youth group, you know that there are moments where there is tension, differing personalities, and conflicts.

Now put those components into the context of a mission trip. Emotions are heightened, spiritual growth is happening in rapid succession, students are confronted with their own humanity and necessity for God, lack of sleep, new environments, and all the feels and it can seem like a powder keg is about to blow up. But when you conduct interviews it enables you to see where those potential flare ups may be and therefore allows you to prepare and/or circumvent them beforehand.

7. It helps us as leaders prepare for the trip.

Mission trip interviews take a long time and add a lot more to my schedule. But hear me out on this: while it makes a few weeks busier for me, it actually makes the trips easier. Why? Because I am better prepared.

I know my team. I know more about what needs to be done to equip the team. I have a better understanding of what the dynamics will be during the trip. I have insight into each person and how to care well for them. All of these things empower me to be a better leader and to be more equipped to lead my team well.

Quick Tip: Knowing When to Cancel Programming

Have you ever had to wrestle with knowing when to cancel programming or even if you should? I’ve worked in a variety of church settings with different perspectives and rationales on this topic. Some advocated for never cancelling, some had specific parameters for when you should, and still others put the choice in ministry leaders’ hands.

Today, my desire is to provide you with some perspective for when you should cancel programming. Granted, this must align with your leadership’s guidance and perspective so this may not be as simple as just cancelling programming. It may entail multiple conversations with leadership prior to ever having to cancel. It may also mean trying to find a middle ground.

This post is simply meant to provide a framework for you and to help alleviate some of the guess work that goes along with cancelling. So when should you cancel programming?

When weather is a factor.

Depending where you live this may not be as big of a deal as it may be for others. Living in places that get snow, have hills, and are prone to drastic temperatures swings has left us having to cancel more than once. This isn’t because we are scared of snow, cold, ice, heavy rain and flooding. It’s because we are being intentional in keeping our students, families, and volunteers safe. If safe travel is an issue and if the weather is being uncooperative, it is best to cancel to keep everyone safe.

Lack of volunteers.

This is not to say that if you don’t have volunteers you can’t have programming. But if you don’t have enough to safely run programming and care well for your students, it may be necessary to suspend programming for that day.

When schools cancel classes and/or activities.

A great metric for cancelling is looking at what schools are doing. Did they close for weather? Was there an early dismissal? Are afternoon and evening activities happening? These are key metrics to help determine if you should cancel programming.

When there’s illness going around.

This is one that you need to keep an eye on because depending on the sickness it could spread quickly in your group. Many of us unfortunately learned this during 2020. But if there’s a stomach bug, the flu, Norovirus, Covid, or really any nasty bug it may be advantageous to cancel programming.

We have done this a few times because we had highly contagious bugs going around and rather than potentially add to the spread (and put our immunocompromised people at greater risk) we have opted to cancel.

Around holidays.

We cancel programming around Christmas and Easter because we know many families are extra busy, spending time with loved ones, and traveling. So from a programmatic standpoint it makes sense to cancel our gatherings. This also affords our volunteers and staff time to catch their breath and be with their loved ones on special days.

Culturally specific reasons.

We live and work in a tourist-heavy economy. This means typically during peak tourist season our locals tend to leave because tourists come in, which directly affects our ministry. Because of that we change how we do ministry in the summer months and suspend normal programming for the sake of summer programming.

You may have similar circumstances for spring break or Christmas break. Or maybe your community has different events and activities throughout each year that pull people away from ministry programming. That may be a reason to cancel.

At the end of the day, the safety and care of your people is paramount. You need to make a judgement call and know that in your heart it’s the best decision you could make. It may not always be the right one, but if you make it for the right reasons you have made the best decision possible.

Quick Tip: To Host or Not to Host a Big Game Party

Sunday, February 9, is coming. Do you have any plans? What about your ministry or church? Is this a big event for your ministry?

This is a Sunday that I enjoy each year. The commercials, the game, the fellowship, the food, and honestly the conversations that this Sunday fosters just makes it really enjoyable for me. When it comes to ministry on this particular Sunday, I have done it all: I’ve hosted huge outreach events, smaller gatherings, and then just hung out at home with Elise and enjoyed the game together.

None of these are inherently the wrong or right choice. When it comes to your church, your vision, and your community, you know what will work best for your group and ministry.

This isn’t a post to say, “Here’s the right way to do ministry on this specific day.” Instead it is a challenge to think through what is the most effective way to do ministry on this specific day, and how does it align with and strengthen your ministry’s vision?

When we host events like this, we need to think critically about the “why,” “how,” and “what” components. Why are we having this event? How does it align with our vision? How does it help us reach and retain our target demographic? What is its purpose? What makes this event worthwhile? How do we measure a win?

When we step back and critically assess those questions and consider how to best reach our students or church, then we will have an opportunity to reach more people.

I’ll be honest, I’ve moved away from larger gatherings in youth ministry world because we just haven’t seen the reward for the all the work and energy we put into that singular moment. Instead, we encourage small groups to gather together with friends and family and watch the game. That way each group can determine what their time looks like and shape their gathering to best fit their group.

Remember, you’re not trying to find or build a one-size-fits-all event. Instead, allow for organically created moments to build community and relationships.
